Impeller Change - No Thrust

Ordered new impellers last year, took 6+ months for both to arrive. Pulled both pumps this spring and took them to a Yamaha Shop to change the impellers off the shafts. After 250 hours usage and 11 years I figured they would be tough for me to change at home. Labeled each pump/shaft assembly about five times each with appropriate Port/Starboard to keep them straight. Put the pumps back on seemingly with no issues, I've done this once before when I replaced my impeller housings due to corrosion swelling. Launched today and had zero thrust. Had to limp back to the docks from 20 feet away. Zero thrust. Checked the gates, they are working properly from forward to reverse. I'm at a loss to explain this much less what to check next? Thoughts? Help please?
