So either I’m doing something wrong or I don’t know what’s going on here. Hot load to about a foot from the roller, then ratchet tight. The roller does this and has damaged the gel coat. Suggestions? Am I doing something wrong? Is it the roller? Do I get a metal plate installed? Does anyone have a better setup? Maybe a bow stop?

I think your problem is similar to mine. I don't have the damage that you do but your hull shape doesn't fit a standard v shaped bow roller well. It looks like the bells (side pieces) are flaring out because of your hull shape and the boat is being scuffed because the corner of the bell is digging into the boat.

Are you having to put serious effort into pull the boat up that last foot? If so you need to back in further to make it easier.
Yes, tough to ratchet up. Issue is, we trailer all over so it’s all different launches

So just hop back in the truck and back it in a little further. Guide posts also help with steep ramps to prevent the stern from swinging when you end up really deep.

Those are more than just superficial scratches. I’ll assume the roller is the same one I had Team WL install, just a different color. I have not gotten gouges like that, just some light scuffs, etc. I put a stainless plate on (had to cut it to fit properly) but it covered the old and will prevent any new ones. Looks to me like something much harder than gelcoat was stuck between the hull and roller during one retrieval.

Looking closer, it appears maybe the roller deflected enough to let the steel roller bracket contact the hull. Ouch.
